You can.\u00a0<\/p>\n<p>It\u2019s all about using an <em>onboarding program that is both intentional and strategic<\/em>. With the right pieces in place, you greatly increase the likelihood that your employees will stay. And further, that they\u2019ll bring their personal best to your workplace every day.\u00a0\u00a0<\/p>\n<p>An effective onboarding program contributes to your organization\u2019s success in several ways. It\u00a0 can:<\/p>\n<ul>\n<li>Support each employee in making the personal transition from \u201coutsider\u201d to \u201cbelonging.\u201d<\/li>\n<li>Increase employee engagement, performance, and commitment over time.<\/li>\n<li>Decrease employee turnover.\u00a0<\/li>\n<\/ul>\n<p>What happens when there\u2019s no intentional onboarding program in place? Here\u2019s an example.\u00a0<\/p>\n<p>Let\u2019s say you\u2019re the Executive Director of a local career center. After meeting with dozens of candidates, you offer an Assistant Career Advisor position to a woman we\u2019ll call \u201cKristen.\u201d \u00a0You\u2019re thrilled to have found a caring, enthusiastic, and experienced individual to fill your vacancy.\u00a0<\/p>\n<p>Kristen is excited, too. But while she\u2019s looking forward to starting her job, she also has typical jitters. <em>Will the other employees be friendly? What are the clients like at this center? I wonder if personal phone calls are allowed?<\/em>\u00a0<\/p>\n<p>Unfortunately, her first day was anything but idyllic. Despite your best intentions, you never found the right time to give Kristen the warm welcome you would have liked. Nor were you able to properly introduce her to other employees. Two staff members called in sick, and you were scrambling for coverage. As soon as that was resolved, a dissatisfied client needed your attention \u2026\u00a0<\/p>\n<p>The second and third days? Equally harried. By the end of the first week on the job, Kristen was discouraged. Thrown into the pool without a life raft, she felt like she was barely staying afloat. Six weeks later, her frustration had morphed into doubt. <em>Did I make the wrong move?<\/em>\u00a0<\/p>\n<p><strong>Onboarding: Orientation\u2019s Often-Neglected Cousin<\/strong><strong>\u00a0<\/strong><\/p>\n<p>How do orientation and onboarding differ? Consider:\u00a0<\/p>\n<ul>\n<li><em>Orientation<\/em> is tactical. It focuses on legal and logistic details. (Think \u201c<em>sign this<\/em>\u201d and \u201c<em>hang your coat there.\u201d<\/em>) Orientation usually takes place during the first few days on the job. It includes administrative paperwork, brief introductions, an overview of responsibilities and basic training.\u00a0<\/li>\n<\/ul>\n<ul>\n<li><em>Onboarding<\/em> is strategic. It is meant to make new employees feel invested in their position \u2014 and in the success of the organization. It helps them establish relationships with colleagues as they become part of the team. Unlike orientation, onboarding is an ongoing process. It continues throughout \u2014 and, ideally, beyond \u2014 the employee\u2019s <em>first year<\/em> on the job.\u00a0<\/li>\n<\/ul>\n<p>When combined, orientation and onboarding form a strong employee retention strategy. But onboarding is often deemed too time-consuming, too much work or too intangible. It takes a back seat to other operations, or it\u2019s left out altogether.\u00a0<\/p>\n<p>The cost of turnover is conservatively estimated at <a href=\"https:\/\/info.workinstitute.com\/hubfs\/2019%20Retention%20Report\/Work%20Institute%202019%20Retention%20Report%20final-1.pdf\" target=\"_blank\" rel=\"noopener noreferrer\">$15,000 per lost employee<\/a>. An effective onboarding program <em>actively<\/em> facilitates each employee\u2019s transition. Their typical starting point is feeling like an \u201coutsider.\u201d Then they become a \u201cnewbie.\u201d Finally, with the right support, they feel like someone \u201cwho belongs here.\u201d\u00a0<\/p>\n<p>The connection points start before the employee\u2019s first day \u2014 and continue throughout their first weeks and months. Specifically, onboarding targets these emotional objectives:\u00a0<\/p>\n<ul>\n<li>Social connection: <em>\u201cI belong here. I\u2019m part of this team.\u201d<\/em><\/li>\n<li>Support: <em>\u201cI have the tools and resources I need to do my job well.\u201d <\/em><\/li>\n<li>Growth: <em>\u201cI\u2019m developing as a professional.\u201d<\/em><\/li>\n<li>Recognition: <em>\u201cI\u2019m valued and appreciated for my contributions.\u201d<\/em><\/li>\n<li>Purpose: <em>\u201cMy work is meaningful.\u201d<\/em><\/li>\n<\/ul>\n<p>A positive onboarding experience promotes engagement and retention because it helps employees feel good about their decision to work for your organization. They feel reassured about making a smart career move.\u00a0<\/p>\n<p>These employees are <a href=\"https:\/\/news.gallup.com\/poll\/241649\/employee-engagement-rise.aspx\" target=\"_blank\" rel=\"noopener noreferrer\">engaged in their work<\/a>. They tend to have better relationships with coworkers and enjoy better health (lower absenteeism). And, they become more emotionally connected to their jobs.\u00a0<\/p>\n<p><strong>Where to Start? Consider These Onboarding Strategies<\/strong>\u00a0<\/p>\n<p>To be both strategic and effective, an onboarding program needs to be designed with the intention to <em>support.<\/em> It doesn\u2019t do much of value when it just \u201cchecks the boxes.\u201d\u00a0<\/p>\n<p>Plan ahead so that your systems are <em>already<\/em> well in place for \u201cDay 1.\u201d This creates more ease for both you and your new employee. Imagine how different Kristen\u2019s first week would have been had she felt more welcomed and supported. \u00a0\u00a0<\/p>\n<p>You don\u2019t need to take grandiose measures. Even the simplest actions can have a tremendous impact:\u00a0<\/p>\n<ul>\n<li>Assign new employees a \u201cbuddy\u201d to help them learn the ropes. It can be very comforting to have someone readily available for support. Especially during the first few days and weeks on the job! If applicable, encourage the buddy to contact the new employee a few days before their start date to see if they can answer any questions. <em>(Before Day 1)<\/em><\/li>\n<li>Organize team-building activities to encourage staff to develop friendly workplace relationships. The activities don\u2019t have to be elaborate or expensive. Just provide opportunities for genuine connection. <em>(Quarterly)<\/em><\/li>\n<li>Support your employees\u2019 professional development. Make a stipend available to attend workshops or participate in online learning programs. <em>(Ongoing)<\/em><\/li>\n<li>Offer ongoing feedback. Don\u2019t wait for annual performance reviews! If something needs improvement, point it out in a constructive, timely manner. And, make sure to recognize employees\u2019 efforts and accomplishments. Catch them doing something <em>right <\/em>and show your appreciation. <em>(Ongoing)<\/em>\u00a0<\/li>\n<\/ul>\n<p><strong>Onboarding Benefits Everyone<\/strong>\u00a0<\/p>\n<p>With your strategic onboarding program in place, employee engagement is up. Retention is up. Performance is up. And what has changed for <em>you<\/em>, the hiring manager, leader, or HR business partner? You\u2019re spending less time spinning on that operational hamster wheel of hiring, training, and replacing employees. Your attention, energy \u2014 and talents \u2014 are freed up to better deliver your organization\u2019s services.
