The Wrong Bosses Depress."},"content":{"rendered":"<div class=\"\">\n<div class=\"\"><a href=\"https:\/\/www.careersingovernment.com\/tools\/gov-talk\/career-advice\/on-the-job\/the-right-bosses-inspire-the-wrong-bosses-depress\/attachment\/bosses\/\" rel=\"attachment wp-att-5512\"><img loading=\"lazy\" decoding=\"async\" class=\"alignleft wp-image-5512\" src=\"https:\/\/www.careersingovernment.com\/tools\/wp-content\/uploads\/2016\/03\/bosses.jpg\" alt=\"bosses\" width=\"359\" height=\"364\" srcset=\"https:\/\/www.careersingovernment.com\/tools\/wp-content\/uploads\/2016\/03\/bosses.jpg 5000w, https:\/\/www.careersingovernment.com\/tools\/wp-content\/uploads\/2016\/03\/bosses-296x300.jpg 296w, https:\/\/www.careersingovernment.com\/tools\/wp-content\/uploads\/2016\/03\/bosses-768x779.jpg 768w, https:\/\/www.careersingovernment.com\/tools\/wp-content\/uploads\/2016\/03\/bosses-1010x1024.jpg 1010w, https:\/\/www.careersingovernment.com\/tools\/wp-content\/uploads\/2016\/03\/bosses-480x487.jpg 480w\" sizes=\"(max-width: 359px) 100vw, 359px\" \/><\/a>Want a great <a href=\"https:\/\/www.careersingovernment.com\/tools\/author\/chrise\/\" target=\"_blank\">team culture<\/a>, where leaders and staff exceed performance expectations while living your organization&#8217;s desired values?<\/div>\n<\/div>\n<div class=\"\"><b class=\"\"><span class=\"\">\u00a0<\/span><\/b><\/div>\n<div class=\"\"><span class=\"\"><strong class=\"\">Put the right bosses in place.<\/strong>\u00a0Then observe, coach, and praise their aligned efforts to make certain they continue to be the right bosses each day.<\/span><\/div>\n<div class=\"\">\n<div class=\"\"><span class=\"\">\u00a0<\/span><\/div>\n<\/div>\n<div class=\"\">\n<div class=\"\">\n<div class=\"\"><span class=\"\">There is no \u201clever\u201d that has greater impact on employee engagement and performance than having the right bosses leading employees.<\/span><\/div>\n<div class=\"\"><span class=\"\">\u00a0<\/span><\/div>\n<\/div>\n<\/div>\n<div class=\"\">\n<div class=\"\">Leaders at all levels of an organization drive employee engagement (or erode it) and employee performance (or not).\u00a0Senior leaders must ensure that every boss in their company delivers two things consistently:<\/div>\n<ul class=\"\">\n<li class=\"\"><span class=\"\"><strong class=\"\">Values<\/strong>: Live the organization\u2019s values and behaviors as well as align staff behaviors to them, and<\/span><\/li>\n<li class=\"\"><span class=\"\"><strong class=\"\">Performance<\/strong>: Exceed performance expectations themselves and inspire it in their staff.<\/span><\/li>\n<\/ul>\n<\/div>\n<div class=\"\">\n<div class=\"\">\n<div class=\"\"><span class=\"\">Doing one without the other doesn\u2019t keep your teams at peak performance with values alignment. Great citizenship without delivering high performance doesn\u2019t help your organization, it holds it back.<\/span><\/div>\n<div class=\"\"><span class=\"\">\u00a0<\/span><\/div>\n<\/div>\n<\/div>\n<div class=\"\">\n<div class=\"\">\n<div class=\"\"><span class=\"\">Great performance with poor citizenship creates conflict, distrust, and reduced employee engagement. That doesn\u2019t help your organization, either.<\/span><\/div>\n<div class=\"\"><span class=\"\">\u00a0<\/span><\/div>\n<\/div>\n<\/div>\n<div class=\"\">\n<div class=\"\">\n<div class=\"\"><span class=\"\">One client faced a difficult situation. The senior leadership team had embarked on a culture change initiative. They published their values and behaviors and charged all leaders in the company to embrace them. Most of their leaders, managers, supervisors, team leads, etc. adapted to the new values expectations seamlessly.<\/span><\/div>\n<div class=\"\"><span class=\"\">\u00a0<\/span><\/div>\n<\/div>\n<\/div>\n<div class=\"\">\n<div class=\"\">\n<div class=\"\"><span class=\"\">A few struggled; after all, these leaders had never been asked to demonstrate the new \u201cways of treating others\u201d in the past. A few didn\u2019t change their behavior, figuring that this new initiative will blow over and they\u2019d not have to really change.<\/span><\/div>\n<div class=\"\"><span class=\"\">\u00a0<\/span><\/div>\n<\/div>\n<\/div>\n<div class=\"\">\n<div class=\"\">\n<div class=\"\"><span class=\"\">The biggest hurdle the senior leadership team faced, though, was one of their own did not change his behavior. He continued to be difficult, self-serving, and uncooperative in the new environment. He told everyone he was trying, but the reality was that he didn\u2019t model the new values and behaviors at all.<\/span><\/div>\n<div class=\"\"><span class=\"\">\u00a0<\/span><\/div>\n<\/div>\n<\/div>\n<div class=\"\">\n<div class=\"\">\n<div class=\"\"><span class=\"\">What would you do with this senior leader? We\u2019ll come back to this challenge in a moment.<\/span><\/div>\n<div class=\"\"><span class=\"\">\u00a0<\/span><\/div>\n<\/div>\n<\/div>\n<div class=\"\">\n<div class=\"\">\n<div class=\"\"><span class=\"\">Here are three steps to consider to make sure all bosses in your company are the right bosses.<\/span><\/div>\n<div class=\"\"><span class=\"\">\u00a0<\/span><\/div>\n<\/div>\n<\/div>\n<div class=\"\">\n<div class=\"\">\n<div class=\"\"><span class=\"\"><strong class=\"\">First, set the stage.<\/strong>\u00a0Clarify, formalize, and communicate your\u00a0<strong class=\"\"><a target=\"_blank\">organizational constitution<\/a><\/strong><\/span>: present-day purpose, values, strategy, and goals. Senior leaders must be champions of these agreements, demonstrating them with every plan, decision, and action. Only by living the constitution do senior leaders earn the right to expect other leaders in the company to do the same.<\/div>\n<div class=\"\"><span class=\"\">\u00a0<\/span><\/div>\n<\/div>\n<\/div>\n<div class=\"\">\n<div class=\"\">\n<div class=\"\"><span class=\"\"><strong class=\"\">Second, demand values alignment and performance from all leaders.<\/strong>\u00a0Make expectations clear of all leaders in the company \u2013 a \u201cgood job\u201d now includes living our organization\u2019s values while inspiring expected performance. Show them how values alignment looks. Teach them how to coach their team members to demonstrate the company\u2019s valued behaviors.<\/span><\/div>\n<div class=\"\"><span class=\"\">\u00a0<\/span><\/div>\n<\/div>\n<\/div>\n<div class=\"\">\n<div class=\"\">\n<div class=\"\"><span class=\"\"><strong class=\"\">Third, measure, monitor, and reward.<\/strong>\u00a0Senior leaders must \u201cengage by wandering around.\u201d Be present and observe how teams operate, how bosses manage both values and performance day to day. Create systems to measure employee perceptions of their bosses.<\/span><\/div>\n<div class=\"\"><span class=\"\">\u00a0<\/span><\/div>\n<\/div>\n<\/div>\n<div class=\"\">\n<div class=\"\">\n<div class=\"\"><span class=\"\">The mis-aligned senior leader? The president chose to keep him in place. Despite close observation and regular coaching, the mis-aligned leader never quite embraced the culture. The credibility of the president and of the change initiative was negatively impacted by leaving this mis-aligned leader in place.<\/span><\/div>\n<div class=\"\"><span class=\"\">\u00a0<\/span><\/div>\n<\/div>\n<\/div>\n<div class=\"\">\n<div class=\"\">\n<div class=\"\"><span class=\"\">Follow the steps above, and you may never face that challenge.<\/span><\/div>\n<div class=\"\"><span class=\"\">\u00a0<\/span><\/div>\n<\/div>\n<\/div>\n<div class=\"\">\n<div class=\"\">How many of the bosses in your organization are the right bosses?
